Do not copy the HQ ICP and translate the messaging. Build a Brazil ICP as a falsifiable commercial hypothesis: which Brazilian companies have the problem, can buy, can be reached and have a reason to act now.
Start with the market that actually exists
- Use CNAE to define economic-activity boundaries instead of relying on broad labels such as “manufacturing” or “retail”.
- Use CEMPRE and other official statistics to understand where formal organizations and local units are concentrated by activity, size and geography.
- Treat the resulting universe as the top of the funnel—not as your ICP.
Turn the universe into a commercial hypothesis
- Add filters that change buying probability: company scale, operating complexity, installed technology, import/export exposure, geographic footprint or other relevant operating facts.
- Define the buyer problem and the business consequence you expect to find, not only firmographics.
- Add a trigger: expansion, replacement cycle, compliance change, new investment, procurement event, leadership change or another observable reason the account may act.
Move from segments to companies
- Build a first cohort of named accounts and verify legal identity, status and group structure before outreach.
- For each priority account, document why it fits, which stakeholder likely owns the problem, what evidence would disqualify it and the most credible access path.
- A useful ICP should improve account prioritization. If it does not change who receives scarce sales attention, it is too generic.
Use conversations to refine the ICP
- Track not only meetings but whether the right buyers confirm the problem, urgency, budget logic and procurement path.
- Separate “they were willing to talk” from “this profile consistently progresses”.
- Revise the ICP when repeated evidence contradicts your initial filters; do not defend an HQ assumption simply because it worked elsewhere.
Company classifications and public-register data are inputs, not proof of commercial fit. Verify current company identity and use personal/contact data in accordance with applicable privacy and outreach rules.
